Artificial intelligence is already in your business, whether you approved it or not.
It usually does not show up as a formal rollout. It shows up quietly. Someone uses ChatGPT to rewrite an email. Someone drops notes into an AI tool to summarize a meeting. A manager uploads a spreadsheet to get a faster analysis. A sales rep connects an AI note-taking app to Zoom or Microsoft 365 because it seems helpful.
None of this feels dramatic in the moment. That is exactly why it deserves attention.
The biggest AI risk for most small and midsize businesses is not some futuristic doomsday scenario. It is ordinary employees using AI tools without oversight, without clear rules, and without understanding what company data they may be exposing in the process.
For business owners and operations leaders, that matters a lot more than people think.
AI is becoming part of work before most companies are ready for it

Most employees are not trying to create a security problem. They are trying to save time.
That is what makes this tricky.
An employee might paste customer communication into an AI tool to draft a response faster. Someone in finance might use AI to summarize internal reports. A project manager might use it to organize tasks or rewrite documentation. In isolation, each one of those actions can seem harmless.
But together, they create a new kind of operational risk.
When employees start using AI tools on their own, the business loses visibility. IT does not know what tools are being used, what data is being entered, what systems those tools are connected to, or whether any of it has been reviewed from a security or compliance standpoint.
That is not just a technology issue. It is a management issue.
The real problem is not AI. It is uncontrolled AI.

The employee is usually not thinking about retention policies, vendor terms, auditability, or data storage. They are thinking about getting a faster answer.
That is understandable, but it is still dangerous.
Once company data leaves approved systems and gets entered into a third-party AI platform, the business may have very little visibility into what happens next. That can create obvious problems in regulated environments, but even non-regulated businesses should be concerned. Private business data is still private business data.
The second problem is connected apps.
Many AI tools do not just sit in a browser tab. They request access to email, calendars, cloud files, CRMs, note systems, and collaboration platforms. In other words, employees may not just be typing into AI. They may be granting it access to business systems.
That is where convenience turns into vendor risk.
Who approved that app? What permissions does it have? Can those permissions be audited? Can access be revoked quickly? Is anyone reviewing what third-party tools are being connected to Microsoft 365 or other business platforms?
In a lot of businesses, the honest answer is no.
AI also exposes the mess that already exists
This is the part many companies miss.
AI does not always create brand-new problems. Sometimes it simply makes existing ones easier to see.
If your Microsoft 365 environment is loosely managed, if your SharePoint permissions are messy, if sensitive files are overshared, or if users have more access than they should, AI can make that more dangerous. A tool does not need to “break into” anything if it is already operating within a poorly controlled environment.
The same is true for documentation and internal process.
If your business has weak IT standards, inconsistent data handling, unclear ownership, and reactive support, AI will not clean that up. It will sit on top of the confusion and make it easier for people to move faster in the wrong direction.
That is why disciplined businesses tend to get more value from AI than sloppy ones do. They already know where their data lives, who owns it, how access is controlled, and what guardrails are in place.
Bad output is still a business risk
There is another issue that does not get enough attention.
Even when no data is leaked, AI can still cause problems if employees rely on it too heavily. A polished answer is not always a correct answer. A clean summary is not always a complete one. A confident recommendation can still be wrong.
That becomes a real problem when staff start using AI output in situations that affect customers, contracts, systems, or operations.
Maybe someone follows AI-generated troubleshooting steps on a production machine. Maybe they use AI to interpret a policy incorrectly. Maybe they rewrite client communication in a way that changes the meaning. Maybe they generate internal documentation that sounds accurate but is full of mistakes.
The issue is not that AI is useless. The issue is that employees may trust it more than they should, especially when nobody has trained them on where it is appropriate and where it is not.
Banning AI is usually not the answer
For most businesses, a blanket ban is not realistic.
Your employees are going to use tools that help them work faster. Some AI capabilities are already being built into the software platforms businesses depend on every day. Pretending it is not happening is not a strategy.
What businesses actually need is structure.
They need to decide which tools are approved. They need clear rules about what information can and cannot be entered into those tools. They need to review app permissions, tighten identity controls, and clean up access inside Microsoft 365 and other core systems. They need employees to understand that convenience does not override security.
Most importantly, they need someone responsible for this.
If AI use is happening inside the business, then ownership cannot be vague. Someone should know what is allowed, what is connected, what risks exist, and what the review process looks like before a new tool gets adopted.
That does not kill innovation. It gives it boundaries.
What smart businesses are doing now
The companies handling this well are not panicking, and they are not ignoring it.
They are taking a few practical steps.
They are reviewing who has access to what. They are tightening Microsoft 365 permissions. They are limiting unnecessary third-party integrations. They are putting simple data handling rules in place. They are educating staff on what should never be pasted into public tools. They are making sure AI use fits within a broader IT and security framework instead of becoming another unmanaged layer of sprawl.
That is the right approach.
The goal is not to stop people from using better tools. The goal is to make sure the business stays in control while those tools are being used.
